I'd personally feel kind of bad if they removed the 8 playables from gameplay. They were classic characters, each (with the exception of Sheba) seemed unique and interesting not only to story but to gameplay as well. I would feel a little odd about having a 12 character party though, and that would be going into tricky territory.
Maybe they could have kind of a switch system. That would allow for some interesting gameplay. Not like the party member switch, but more like the box system of Pokemon. That would have allow for a group of 8, but 12 (or more) playables.
